Hero gear is one of the biggest power multipliers in Kingshot. A full Mythic set on your main march can represent tens of thousands of troop power. This guide covers priority order, upgrade targets, and the Mythic → Red progression path — at every stage, from first Mythic set to deep Red. Hero Gear vs Governor Gear: Hero Gear (this guide) applies to the rally leader's march and uses crafting materials + Forgehammers. Governor Gear is a separate, parallel system that boosts your entire army and uses Satin Threads, Gilded Threads, and Artisan's Vision. They use different resources, so most players progress both in parallel.

Imbuement (verified Apr 2026): Requires the target piece at Level 100, Mastery Forging 10, 2 additional Mythic pieces to sacrifice, and Town Center 30 with ~40 days kingdom age. Red gear then upgrades toward Level 200 with Mithril at every 20-level checkpoint.
The Main March Rule
Identify your top 3 heroes — the ones you lead in fights. Use the Hero Tier List and Hero Skills & Builds Guide if you are not sure who deserves gear first. Your main march is what powers Bear Hunt, Castle Battle, Alliance Championship, and All Out. Do not spread gear across many heroes.
Troop Type Gear Priority
The #1 rule: do not balance. Hyper-focus on the highest-value piece from each troop type, advance it to your current milestone, then move to the next. Spreading resources equally slows real power growth significantly.
Your milestone is whatever you can realistically reach right now — Level 75, 100, first Red conversion, or deeper Red. The priority order stays the same throughout.
Infantry Gear
Infantry form your front line. High health lets them soak damage while your damage-dealers work in the back.
Priority Stats: Health > Defence > Attack
Priority Pieces: Infantry Gloves (#1 overall) · Infantry Chest (#4 overall)
Keeping Infantry alive longer gives Archers more time to deal damage from the back line — that's why Gloves is always piece #1.
Archer Gear
Archers are your main damage-dealers. Lethality directly increases kill counts.
Priority Stats: Lethality > Attack > Health
Priority Pieces: Archer Helmet (#2 overall) · Archer Boots (#5 overall)
Once Infantry hold the line, Archer lethality determines victory. The Helmet is the lethality-primary piece — highest kill-count gain per resource spent.
Cavalry Gear
Cavalry are your mobile offensive force, contributing most in open-field battles.
Priority Stats: Lethality > Attack > Defence
Priority Pieces: Cavalry Helmet (#3 overall) · Cavalry Boots (#6 overall)
In structured rallies, Infantry and Archers dominate kill counts. Cavalry Helmets come after Archer gear because Archers deliver better output at equivalent gear levels.
Gear Priority Order
⚠️ The #1 mistake: Completing one full troop set before touching another. Prioritise the highest-value piece from each troop in sequence, advance it to the current milestone, then cycle back.

Rally joiners: If you primarily join rallies, your hero gear provides zero benefit — only the rally leader's gear counts. Focus on joiner hero setup, march capacity, and hero stars before investing heavily in gear.
Upgrade Level Targets
Core Gear (pieces 1–3): XP Level 80–100 · Mastery Level 7–10
Secondary Gear (pieces 4–6): XP Level 40–60 · Mastery Level 4–5
Tertiary Gear: Upgrade only after core and secondary pieces are complete.
Mastery Level is raised by spending Forgehammers — the level is the stat that matters.
Stat Priority Explained
Two stats determine most battles: Health and Lethality. For the full combat math, see the Lethality Combat Guide.
- Health — Keeps troops alive longer. Most important for Infantry.
- Lethality — Directly increases kill count. Primary offensive stat for Archers and Cavalry.
- Defence — Reduces incoming damage. Secondary to Health; more valuable in drawn-out fights.
Attack vs Lethality
Attack and Lethality are equal multipliers in the damage formula:
Kills ≈ sqrt(Troops) × (Attack × Lethality) / (Defence × Health) × Skill Modifier
Lethality is typically the priority stat not because it's inherently stronger, but because most players accumulate far more Attack through normal progression. When one stat is significantly lower, raising the lower one produces larger gains. Check your current Attack vs Lethality — whichever is lower is the one to raise.
Path to Red Gear
Phase 1 — Reach Mythic on Priority Pieces
- Acquire Mythic (Gold) gear through events, the Arena, and shop rotations covered in the Shop Guide
- Focus on your main march's three heroes only
- Follow the priority order — Infantry Gloves → Archer Helmet → Cavalry Helmet
- Target: Priority pieces 1–6 at Mythic rarity
XP vs Forgehammers: XP can be transferred safely with Enhancement, but Forgehammers spent on the wrong piece are much harder to recover. Mistakes with XP are recoverable — mistakes with Forgehammers are not.
Phase 2 — The Level 75 Milestone
Level 75 is the first meaningful power spike. Hit it on all three priority pieces before pushing any single piece to 100.
- Infantry Gloves → 75 · Archer Helmet → 75 · Cavalry Helmet → 75
- Then cycle back and push each to Level 100
Phase 3 — Level to 100 + Mastery Level 10
Mastery Forging unlocks at Town Center 20 once a Mythic piece reaches Level 20, but Red conversion still requires Level 100 and Mastery 10.
- Push each priority piece to Level 100 with XP items
- Spend Forgehammers to reach Mastery Level 10
- Complete each piece fully before moving to the next
How Forgehammers Work in Kingshot
Forgehammers are the resource that raises your Mastery Level — the secondary progression track on every Mythic gear piece. Each time you spend Forgehammers, your Mastery Level increases, unlocking additional stat bonuses beyond the base XP level. Mastery Level 10 is required before any Red conversion. Forgehammers cannot be recovered cleanly after spending — unlike XP, which can move through Enhancement. Spend only on priority pieces, and use Bear Hunt plus event shops as your main long-term Forgehammer planning loop.
How to Get Red Gear in Kingshot
Red gear (also called Imbued gear) is unlocked by converting a Mythic piece through the Imbuement system. It cannot be found or crafted directly — you must build up to it. The process requires four things met simultaneously:

Once imbuement is complete, Red gear upgrades toward Level 200. Mithril is required at every 20-level milestone (120, 140, 160, 180, 200). Do not spend Mithril on non-priority pieces. The full Level 100 → 200 path totals roughly 150 Mithril per piece — verify exact per-checkpoint costs in your in-game imbuement screen, then map the next push with the Mithril Guide or Mithril Planner.
How to Use Mithril in Kingshot
Mithril is the gating resource for Red gear progression past Level 100. After a piece converts to Red, it can no longer be levelled freely — each 20-level checkpoint (120, 140, 160, 180, 200) requires Mithril to unlock. Mithril is earned primarily through events and shops; use the Mithril Guide for source priority and the Shop Guide when Mithril competes with Truegold, hero shards, or other bottlenecks. The full Level 100 → 200 path costs roughly 150 Mithril per piece, so budget accordingly before starting a Red conversion. Never spend Mithril on secondary or tertiary gear pieces — prioritise your Infantry Gloves, then Archer Helmet, then Cavalry Helmet in that order.
Phase 5 — Red Progression Planning
After a piece turns Red, continue through Mithril-gated checkpoints to Level 200.
One high-priority Red piece beats spreading materials across low-impact slots — but only when pieces 1–3 are at the same general milestone. Don't skip ahead just because the first Red upgrade looks affordable.
The long view: Red Infantry Gloves → Red Archer Helmet → Red Cavalry Helmet, then continue deeper Red in the same order.
The Rally Leader Rule
When you join someone else's rally, your hero gear provides zero benefit. Only the rally leader's gear affects the battle.
If you primarily join rallies, hero stars, joiner skills, and march capacity matter more than gear. If you lead rallies, gear is essential.
Note: This applies to rallies specifically. Arena and the Coliseum room in Mystic Trial may behave differently — verify in-game.
