Kingshot is deceptively deep. The early game feels straightforward — upgrade buildings, train troops, level heroes — but missteps in the first few weeks create compounding disadvantages that take months to correct. This roadmap prevents those mistakes.
Progression Roadmap: What to Prioritize at Every Stage
The single most common question from Kingshot players: "What should I be doing right now?" The answer depends entirely on your Town Center level and kingdom age.
Phase 1: Foundation (TC 1-10) — Days 1-14
Primary Goal: Rush Town Center as fast as you can without stalling on prerequisites.
Power Target: Don't chase a power number here — it swings wildly with spend and event timing. Track your progress by Town Center level and habits instead (see Beginner's First 7 Days for a real day-by-day target).
Key Milestones:
- TC 6: Alliance joining unlocks — get into an active one immediately, this isn't optional
- TC 8: Embassy becomes a recurring Town Center prerequisite — keep it close to your TC level from here on, since it also raises how much Alliance Help you receive
- TC 10: Unlocks the Alliance Championship and other alliance events
Your second builder isn't a Town Center unlock — rent it for 1,000 gems (2 days) during pushes, or buy the one-time Construction Queue Pack ($2.99 USD / $3.99 CAD). Higher troop levels aren't a flat TC unlock either; they come from upgrading each troop camp (Infantry, Archer, Cavalry) on its own.
Priority Order:
- Town Center — always your first upgrade
- Resource buildings — keep them upgrading in the background
- Academy — start research early (construction speed first)
- Infirmary — protect your troops from the start
What NOT to do:
- Don't spread gems across random purchases (save for Hero Roulette)
- Don't invest heavily in Gen 1 heroes beyond what you need to function
- Don't ignore alliance membership — join one immediately for help benefits
The Second Builder Decision: Spending gems on the second builder queue is the ONE exception to the "save all gems for Hero Roulette" rule. The time savings compound from day one, making it the highest-ROI gem purchase in the entire game.
Phase 2: Growth (TC 11-19) — Days 14-40
Primary Goal: Build economic infrastructure and start hero development.
Power Target: Same rule as Phase 1 — no reliable number exists for this stage. Judge yourself on TC level, research progress, and whether your 3-hero core is actually growing.
- TC 15: Resource demands start increasing noticeably, and Hero Gear opens up
- Start your farm account as soon as you can spare a second device — the earlier it's stockpiling, the more it cushions the resource-hungry TC 28-30 stretch later (see Farm Account Guide)
- TC 19: Unlocks Mystic Trial — critical for Mithril and Misty Crystals
- Town Center — continue rushing
- Academy Research — pivot to gathering speed and march capacity
- Storehouse — keep it maxed for your TC level; it's your only guaranteed resource protection, and TC 20 is a common threshold where other players start scouting you as a target (see Resource Protection Guide)
- Hero Investment — focus on 3 core heroes ONLY (see Hero Tier List)
Critical Decisions:
- Start saving gems NOW — a full 162,000-gem Hero Roulette milestone run takes a F2P player roughly 6-8 months of steady income, so the earlier you're banking, the sooner you land your first target hero (see Gem Spending Guide)
- Identify your 3 core heroes and stop investing in others
- Begin participating in Bear Hunt — never miss one from this point forward
Phase 3: Acceleration (TC 20-25) — Days 40-110
This is where good planning pays off and poor planning creates permanent setbacks.
Primary Goal: Max hero development and prepare for KvK.
Power Target: Still not a useful number to chase directly at this stage — two players at the same TC can differ by millions depending on how deep they've gone on gear and hero stars. Use the milestones below to check your pacing instead.
- TC 20: Event participation becomes critical for progression, and Bear Hunt is now your steadiest gear pipeline
- TC 22: Governor Gear unlocks
- TC 25: Governor Charms unlock, and your account should be meaningfully ahead of anyone still spreading upgrades across 5+ heroes
- Gen 3 heroes and Master Academy typically arrive together around the 100-115 day mark of your kingdom's life, gated behind Town Center 25 — this is tied to your kingdom's age, not purely your own TC level, so a fast farm account can hit the TC requirement well before Gen 3 heroes actually show up
- Heroes — your 3-hero core should be clearly ahead of anyone still spreading investment thin
- Gear — start investing in hero equipment via Bear Hunt Forge Hammers
- Research — combat research matters now for KvK
- Town Center — still important but hero investment often gives better power gains
What Changes:
- Speedup stacking for events becomes mandatory (see Speedups Guide)
- Resource protection matters — you're now a target (see Resource Protection)
- Alliance choice becomes strategic — you need an active alliance for Bear Hunt
Costs keep climbing through this phase. Upgrade and research costs scale up noticeably as you push through the low-to-mid 20s, and it only gets heavier from TC 26 onward. Players who haven't been stacking speedups for events and running a farm account feel this the hardest. The fix is preparation — if you're at TC 20, start hoarding now.
Phase 4: Endgame (TC 26-30+) — Days 110+
Primary Goal: Truegold progression, competitive KvK performance, alliance leadership.
Power Target: By this stage, power is almost entirely a function of how deep your gear, hero stars, and Truegold levels go — not just your TC. Two TC 30 accounts can have wildly different power. Stop watching the number and start watching your KvK matchup results instead.
- TC 28-30: This stretch is brutally resource-hungry — it's the real wall in the game, not an earlier TC level. A farm account with a stockpile built up over the previous months makes the difference between weeks of stalling and steady progress
- TC 30: Truegold unlocks as a new progression currency and building tier — note that your Embassy and Academy also need to hit level 30 before your Town Center can take its first Truegold upgrade
- Deeper into the Truegold tiers, Tempered Truegold joins regular Truegold as a requirement for further troop upgrades
- The War Academy (T11 troop research) doesn't appear until your kingdom is roughly 220 days old, and only once you're already at TC 30
- Truegold acquisition — new bottleneck resource once you reach TC 30
- Governor Charms — unlocked back at TC 25, keep pushing them
- Widget optimization — multiplicative hero scaling
- Alliance strategy — KvK preparation and positioning
Endgame Traps:
- Don't spread Truegold across multiple buildings — focus on the unlock path
- Don't ignore Governor Charms — they're one of the biggest account-wide stat boosts available
- Don't neglect KvK preparation — the rewards fund further progression
Progression Pacing by Kingdom Age
Power is a bad benchmark — the same TC level can show a multi-million power gap between two accounts depending on gear, hero stars, and spend. Town Center level and unlock milestones are the checkpoints that actually mean something. Use this table to sanity-check your pacing:

These are typical ranges for an active, disciplined player — not hard minimums. Being a few TC levels behind on any of these is recoverable; the habits matter more than hitting an exact number.
Behind on Progression? The most common causes are: spreading hero investment too thin (fix: refocus on 3 heroes), not stacking speedups for events (fix: save everything), and not running a farm account (fix: start today).
The 5 Most Expensive Progression Mistakes
These mistakes cost weeks of progress. All are preventable.
- Investing in too many heroes — Focus on 3 heroes only. A player with three 4-star heroes outperforms one with eight 2-star heroes by a massive margin. Resources spent on hero #4 through #8 are largely wasted.
